What the developers have to say:

Why Early Access?

“I am a solo developer building a highly ambitious tactical RPG. A game featuring a dynamic economy and an AI faction system with long-term memory requires a tremendous amount of playtesting. Early Access allows me to collaborate with you to balance the difficulty and the underlying systems, ensuring that the final game is challenging, deep, and fair”

Approximately how long will this game be in Early Access?

“Approximately 12 to 18 months. As a solo programmer, this timeframe allows me to carefully implement community feedback and add all planned content without rushing development.”

How is the full version planned to differ from the Early Access version?

“During Early Access, our main goal is to work alongside the community to deeply polish the artificial intelligence of rival factions and bands, making their decisions in the open world and in combat feel even more human (influenced by different personalities and motivations) and unpredictable. Additionally, we plan to strengthen the "procedural lore" so the world reacts and generates richer stories based on the player's actions (and omissions) and the wars between NPC factions. As these systems mature, our intention is to gradually expand the world with new Noble Houses, Traits, unit combat styles, a wider variety of equipment, and late-game events, always guided by player feedback”

What is the current state of the Early Access version?

“It is fully playable and stable. The core of the game is ready: turn-based tactical hex combat, map exploration, the contract system, functional faction AI, and the economic management of your mercenary company. You have dozens of hours of systemic content guaranteed from day one.”

Will the game be priced differently during and after Early Access?

“Yes, as a token of gratitude to those who support the game in this early stage, the price will moderately increase when the game reaches its full 1.0 version with all its final content.”

How are you planning on involving the Community in your development process?

“The community is my QA and balancing team. I will be highly active on our Discord server and the Steam Forums. I will read every suggestion regarding the economy, difficulty, and combat synergies, even "nice to have" ideas about anything... and I will implement improvements directly based on your experiences.”

About This Game

Lead a Mercenary Company. Survive a World That Remembers.

Company Captain: Westashes is a tactical RPG where you command a Free Company of mercenaries in a brutal, dynamic medieval world.

Travel the open world directly, manage your company's survival, and engage in unforgiving hex-grid tactical battles. Your soldiers are shaped by their experiences, scarred by war, and forever changed by the choices they make. The factions you encounter remember your actions, your victories, your betrayals—and they act accordingly.

You Are Not the Hero

You are not the chosen one.

The world does not revolve around you.

The lands of Westashes continue to live, fight, and change whether you are there to witness it or not. Noble houses wage war, outlaw bands raid for survival, merchants risk dangerous roads, and rival mercenary companies compete for influence and contracts.

Every faction, army, patrol, and warband pursues its own goals, driven by its own personality, needs, and ambitions.

Your story is only one among many.

Key Features

🧠 Salience-Based AI Memory System

Factions don't operate on a simple reputation bar.

Enemy and allied leaders remember specific interactions and develop opinions based on their own personalities.

A vengeful lord may never forgive a betrayal. A pragmatic captain may overlook an insult if enough coin changes hands. Memories fade naturally over time, influenced by personality traits and political circumstances, but some wounds—and humiliations—last forever.

Every relationship becomes a story.

🩸 Fate Traits Progression

Mercenaries are shaped by trauma, hardship, and survival.

Instead of generic skill trees, soldiers develop Fate Traits: unique scars, psychological quirks, combat techniques, and battlefield adaptations earned through their personal experiences.

Those who survive enough battles do not simply become stronger.

They become different.

🌍 A Living, Breathing World

The world acts independently.

Warbands patrol, hunt, retreat, raid, and wage war according to their own needs for food, power, territory, and purpose.

Events occur whether you witness them or not.

Battles are fought. Settlements prosper or decline. Armies move across the landscape.

The world creates its own stories.

🛡️ Deterministic Backgrounds & Combat Affinities

Every recruit carries a past.

A mercenary is not a blank slate. Their former profession influences their strengths, weaknesses, and battlefield role.

  • A Lumberjack consumes more food but possesses a natural affinity for axes.

  • A Monk requires little upkeep and excels with polearms.

  • A Deserter brings valuable military experience but struggles with broken resolve.

Build a company where every soldier's history matters.

🧠 The 4-Layer Motivation Hierarchy

The AI does not cheat.

It thinks.

Every NPC group—from starving wolves to disciplined knightly orders—operates through a layered decision-making system.

A leader's personality and motivations determine how they behave:

  • Will they ambush you?

  • Stand and fight?

  • Retreat?

  • Accept a bribe?

  • Hunt weaker prey?

A starving wolf pack evaluates danger differently than a noble patrol.

You are not fighting statistics.

You are fighting psychologies.

🤝 Dynamic Combat Intervention

See two factions fighting in the open world?

You can intervene.

The game evaluates how much your assistance mattered, how much damage your company inflicted, and how much risk your mercenaries endured.

The outcome determines the rescued faction's exact level of gratitude.

Save them from certain destruction and you may gain a powerful ally.

Arrive too late, and history may remember your absence.

🗺️ Direct WASD Overworld Navigation

Forget passive point-and-click movement.

Take direct control of your company using WASD navigation.

Track enemy caravans through fog-covered roads, outmaneuver knightly patrols through dense forests, and execute real-time interception maneuvers before seamlessly transitioning into tactical combat.

Movement itself becomes gameplay.

📖 Deep Company Management

Recruit wanderers, deserters, peasants, and veterans.

Equip your soldiers, organize formations, monitor morale, manage supplies, and guide your company from a handful of inexperienced recruits into a feared mercenary force.

If they survive long enough.

🎨 Hand-Painted Portraits Meets Brutal Pixel Art

Immerse yourself in a dark and atmospheric world.

Detailed hand-painted character portraits and richly textured interfaces contrast beautifully with classic pixel-art combat on a tactical hex grid.

A world both beautiful and unforgiving.

🗡️ Unforgiving Hex-Grid Combat

When battle begins, positioning is everything.

Utilize six-directional flanking, manage fatigue and morale, exploit terrain, and execute precise tactical maneuvers.

Every decision matters.

Every casualty is permanent.

When a mercenary dies, they are gone forever.

🏘️ Settlements & Economy

Visit towns and villages to trade, recruit, resupply, and accept contracts.

A dynamic economy drives merchant caravans across the world.

They are vulnerable.

They are valuable.

And they are the lifeblood of every faction's wealth.

👑 Noble Houses & Feudal Politics

Three great noble houses compete for power.

Their knightly orders patrol the roads. Their lords command armies. Their rivalries shape the future of the realm.

Choose a side.

Remain independent.

Or manipulate them all for profit.

💀 The Blacklord Threat

A unique procedurally generated criminal overlord rules the outlaw underworld.

His identity, personality, ambitions, and history change every playthrough.

As your company grows in influence and wealth, his attention turns toward you.

Destroy his network.

Challenge his power.

Or become another forgotten victim.

🐺 A World of Emergent Stories

No two campaigns unfold the same way.

  • The Blacklord changes.

  • Alliances shift.

  • Mercenary companies rise and fall.

  • Noble wars reshape the map.

  • Deserters abandon armies and form new warbands.

Your story is not scripted.

It emerges naturally from the systems that govern the world.

And Much More...

Hidden mechanics.

Unexpected encounters.

Unpredictable consequences.

Stories no designer could have written by hand.

A World That Fights Back

Company Captain: Westashes is a game for players who want more than a static sandbox.

It is a world that remembers.

A world that reacts.

A world that fights back.
